We're a sales team of just three people at a small, local growth company, and we're using a shared inbox on the front end. We're struggling to decide how many routing rules are worth creating when we're so small: should we route by customer type, by pipeline stage, or just let anyone take the conversation as it comes in? If you have a small sales team, what rule/routing configuration has worked best for you without becoming an administrative burden?

    For a team of three, I’d keep the routing pretty light at first. When the team is small, too many rules can create more admin work than they save.

    I’d probably start with one shared sales inbox and only add rules for the things that truly need special handling. For example:

    • Existing customers or active deals go to the account owner
    • High-value or urgent leads get tagged or assigned quickly
    • Non-sales messages, like support or billing, get routed out of the sales inbox

    For everything else, a simple “claim it when you pick it up” approach can work really well, especially if everyone is already checking the inbox regularly.

    I’d use tags or views for things like pipeline stage, customer type, follow-up needed, or proposal sent, rather than routing every one of those automatically from day one. Then after a few weeks, look at what the team is doing manually over and over. Those repeated steps are usually the best candidates for new rules.

    So my recommendation would be: start with the minimum rules needed to prevent missed ownership, then add automation only when there’s a clear pattern worth automating.
